Rui Morais: Steering Dis-Chem from Retail Pharmacy to Integrated Healthcare Platform
When Rui Morais assumed the role of CEO at Dis-Chem in mid-2023, he stepped into a legacy defined by Ivan Saltzman, the founder who built the brand since 1978. Morais, previously the CFO and co-leader, inherited not just a dominant South African pharmacy retailer but a founder-led company at a crossroads. His mission: evolve Dis-Chem into a scalable, integrated healthcare platform. Now, after 1,000 days, his tenure is marked by a cultural reset, an ambitious health strategy, and a sharp focus on affordability amid South Africa’s strained consumer economy.
A Seamless Transition with Deep Operational Roots
Morais’ transition to CEO was commercially smooth, thanks to his decade-long collaboration with Saltzman. “In my role as CFO, I probably spent about 80% of my time running the company alongside Ivan,” Morais noted in an interview. “So the transition was very seamless for me, commercially speaking. The harder part was transitioning from running the company alongside Ivan to just running the company.” This hands-on experience provided the expertise needed to navigate Dis-Chem’s complex operations, from retail logistics to emerging health services.
Cultural Alignment as a Foundation for Change
One of Morais’ first moves was to conduct a comprehensive “culture” survey across Dis-Chem’s approximately 20,000 employees. The goal was to assess alignment with his vision for the brand’s future. The result? Nearly unanimous approval, revealing a shared belief in Dis-Chem’s potential to revolutionize healthcare. “The interesting thing to me about this cultural process was how I and everyone else on the staff saw the brand. We saw it the same way,” Morais explained. “We have a responsibility to improve access and reduce costs. And it was very welcoming and extremely reassuring that 20,000 people felt the same way.”
This cultural cohesion underpinned broader changes, including the launch of an innovation center and a redefined strategic direction. Morais emphasizes that investing in culture was a highlight of his early tenure, fostering a unified approach to transformation.
Building an Integrated Healthcare Ecosystem
Morais is pivotally shifting Dis-Chem from a traditional retail pharmacy to an integrated healthcare provider. Key offerings now include virtual doctor consultations, health insurance, and life insurance, alongside in-clinic services like family planning and state-funded baby vaccinations. At the heart of this model is “owning the script”—capturing and managing patient prescriptions.
“I firmly believe that what sets us apart from any South African retailer and makes us very defensive is the ability to own the script,” Morais stated. “Now, when you own the script, you protect everything else you sell; at the same time, you have an incredible ability to provide healthcare as a function of script ownership.” This strategy creates a defensive moat against competitors and drives cross-selling, as prescription customers often make additional in-store purchases
